GTM engineering firm, AI SDR tool, outbound agency or a hire?

A GTM engineering firm builds the system in your accounts and hands it over. An AI SDR tool automates outreach you still configure. An outbound agency runs campaigns for you, usually in its own tools. Hiring a GTM engineer gives you one in-house person. Which fits depends on who should own the system afterward.

The four options

Four ways to get outbound running, and what each leaves you with.

These are general descriptions of each kind of offer. Individual vendors vary, so check any one against the questions below.

The same question for each option: who owns the system when the work is done.

What it isA firm that designs and builds the system in your accounts.Software that finds prospects and sends messages, with settings you control.A team that runs campaigns for you, usually in its own tools and domains. One employee who builds and runs the system.
Who owns the systemYou. It sits in your accounts. You own the data in the tool, but the tool belongs to the vendor.Often the agency. Ask about lists and domains. You, plus whatever the person knows.
Who writes the messageAI drafts from real research, and a person on your side reviews each one.The tool writes it, often with little review. The agency's writers or tools. The engineer, with whatever you put in place.
Strongest whenYou want it built once and run by your team. You have someone to configure and watch it.You want it done for you and will not run it.GTM is central and needs daily attention.
Main riskA thin handover, or a firm that is too busy.Generic messages sent in volume, which can damage your domain. You leave and the lists stay behind. One person is a single point of failure.

The hire option

What hiring a GTM engineer looks like in the market.

Figures are Onfire's, from its published analysis of GTM engineer postings and profiles.

The salary figure is a market data point from Onfire, and it covers pay alone. It leaves out recruiting time, the tools themselves and the months before a new hire has a working system. Onfire also found 95 percent of postings mention AI, LLMs or agents, 66 percent name Clay and 56 percent ask for SQL, Python or JavaScript. That is a broad skill set to find in one person, which is part of why there are only about 1,200 holders of the title on LinkedIn (Onfire, May 2026).

A hire makes sense when GTM is the core of the business and will need constant attention for years. It makes less sense when the first job is building the system, since that is a project with an end.

The AI SDR question

A tool that sends, or a system that learns.

An AI SDR tool is a reasonable choice when you already have a clear ICP, someone to configure and watch it, and a tolerance for messages that sound like everyone else's. Its weakness is that it automates a step and leaves the rest of the motion alone. Nothing in it decides who should hear from you first, and nothing tells it which deals you won.

A GTM engineering system is slower to start because those parts get built first: the ICP, the score, the record and the loop. In return the outreach is based on facts in the record and a person looks at it before it goes. Neither is better in general, because they answer different problems.

The agency question

An outbound agency does it for you. A GTM firm hands it to you.

An outbound agency suits a business that wants meetings booked and has no interest in running the machine. That is a fair thing to want. The questions to ask are who owns the sending domains, who owns the lists and the replies, and what you have if you stop paying.

A GTM engineering firm builds in your accounts and leaves. Setanta runs HubSpot, Clay, Apollo and Instantly under your contracts and takes no margin on them. The work is a project with a handover, and it requires someone on your side to review messages and work replies.

Where we do not fit

When Setanta is the wrong choice.

  • You want a guaranteed number of meetings or a pipeline number promised up front.
  • You want someone else to run outbound indefinitely, with no review on your side.
  • You sell to consumers, or you are well under 50 or well over 500 people with a revenue operations team of your own.
  • Your CRM is not HubSpot and you will not move to it.
  • You need volume and are not concerned with relevance.
  • You expect published results from us. We publish none for GTM engineering.

Setanta is an Anthropic Partner based in Wilmington, NC. We built this system for Adaptive and do not publish results for it. If the list above describes you, an agency or a hire is likely a better answer, and we will say so on the first call. See the service page for what we build.

Questions

Asked before every first call.

GTM engineering vs AI SDR: what is the difference?

An AI SDR tool automates finding and messaging prospects, with settings you control. GTM engineering builds the wider system: ICP, scoring, enrichment, reviewed outreach, CRM record and a learning loop. The tool is a part. The engineering is the whole motion.

GTM engineering firm or outbound agency?

An agency runs campaigns for you, often in its own tools. A GTM engineering firm builds the system in your accounts and hands it over. Choose an agency to have it done for you, and a firm if you want to own and run it afterward.

Should we hire a GTM engineer instead?

Hire one if GTM is central to the business and needs daily attention for years. Onfire reports a median disclosed US salary range midpoint of $160K and finds 91 percent of companies with one have only one. A firm suits building the system as a project.

Does Setanta publish results for GTM engineering?

No. We built the system for Adaptive and have no approved results to share, so we publish none. Our one published client story is THG Insurance, which is about Claude inside an agency.

What is the free Operating Diagnostic?

A free call (book a time) that looks at how your team works today. It finds where Claude would move your numbers first and the process worth fixing first, and says which package fits. If it is not the right time, we say so.
