Buyer's guide
What is GTM engineering, and does your business need it?
GTM engineering is building a company's go-to-market as a system. A GTM engineer defines who to target, scores accounts, enriches the data, runs personalized outreach and feeds results back into the score, using tools such as HubSpot, Clay and Instantly. It replaces manual list work with a repeatable process.
The definition
A system for finding, reaching and learning.
Most companies run go-to-market as tasks. Someone builds a list, someone writes a sequence, someone updates the CRM when they remember. GTM engineering treats the whole motion as one system with inputs and outputs. It has four jobs: decide who to target, score how well they fit and how timely they are, reach them with a message based on something true, and use the outcome to improve the next round.
The title is recent. According to Onfire, Clay coined the term "GTM engineer" in 2023. IndustryLens says the category was popularized by Clay. The work itself is older: it is what a sharp revenue operations person has always tried to build, with better tools for research and writing.

Onfire reports that US searches for "gtm engineer" more than doubled in 12 months, with a peak of about 6,600 searches a month in summer 2026. IndustryLens puts the figure higher, at roughly 9,900 US searches a month each for "gtm engineering" and "gtm engineer" in June 2026. The two sources measure differently, so we quote both and do not average them. Onfire notes that most searches are definitional, which means most people typing the phrase are still finding out what it is.
Onfire also looked at 209 job postings. It found that 95 percent mention AI, LLMs or agents, 66 percent name Clay, the average posting names 6.4 tools, and 56 percent ask for working SQL, Python or JavaScript. The sources are Onfire's analysis and IndustryLens.
What the work includes
The parts of a GTM engineering system.
- ICP and personas
- Who the ideal customer is, and who inside that company decides. Drawn from deals you have won.
- A fit and timing score
- A number for every account that combines how closely it matches the ICP with signs that now is a good time. Ours is out of 100.
- Enrichment
- Company and contact data pulled from tools such as Clay and Apollo and checked before use.
- Personalized outbound
- Messages built from the enriched record. At Setanta each email leads with a real fact about the prospect, and a person reviews it before it sends.
- Pipeline
- Replies and meetings recorded in the CRM, here HubSpot, with the reason for the outreach attached.
- A learning loop
- Won and lost deals feed back into the score, so the system improves instead of repeating itself.
Your options
A GTM engineer or an agency: what each gives you.
| Hire a GTM engineer | GTM engineering firm | |
|---|---|---|
| Strongest when | GTM is central to the business and needs daily attention for years. | You want the system built once, in your accounts, and your team to run it. |
| Speed to first send | Slower at first. Hiring comes before building. | The method already exists, so building starts at once. |
| Depth of coverage | One person, which Onfire finds is the norm (91 percent of companies with one have only one). | A person who has built the system before, for a limited period. |
| What you keep | Everything, including what the person knows. | The accounts, data and model. Ask any firm about the written handover. |
| Main risk | A single point of failure if that person leaves. | Dependence on the firm, if the handover is thin. |
Does your business need it
When a 50 to 500 person traditional business needs it, and when it does not.
It probably does if
You sell to other businesses, growth depends on finding new accounts, your best customers share traits nobody has written down, and outreach today is whatever a salesperson squeezes in between jobs. Contractors, dealers, distributors and agencies often look like this.
It probably does not if
Referrals fill your calendar and you do not want more volume, you sell to consumers, your deals are too few and too large for a score to help, or your CRM is so empty that there is nothing to learn from. Fix the record first, or do nothing yet.
Traditional businesses are the case we have written down because they are the one we serve: HVAC and fire protection contractors, equipment dealers, distributors, insurance agencies. We have no client in those industries for GTM work yet, and the industry pages say so. If you are in Wilmington, Charlotte, Raleigh or Atlanta, the city pages carry state data for your market.
Where Setanta fits
What we do, and what we do not.
Setanta is an Anthropic Partner based in Wilmington, NC. The system described here was built for Adaptive, and we publish no results for it. It runs in your HubSpot, Clay, Apollo and Instantly accounts, and a person on your side reviews each message before it sends.
We are a poor fit if you want a guaranteed meeting count, a large team on call, or outreach at volume regardless of relevance. We are small on purpose and take a limited number of engagements at once. The service page lists the parts, and the free Operating Diagnostic says whether it fits.
Questions
Asked before every first call.
What is GTM engineering?
GTM engineering is building go-to-market as a system. It decides who to target, scores accounts on fit and timing, enriches the data, runs personalized outreach and feeds outcomes back into the score. It uses tools such as HubSpot, Clay, Apollo and Instantly.
What does a GTM engineer do?
A GTM engineer builds and maintains the systems behind outbound and pipeline: lists, enrichment, scoring, sequences and CRM records. Onfire's study of 209 postings found 95 percent mention AI, LLMs or agents and 56 percent ask for SQL, Python or JavaScript.
GTM engineer or GTM engineering agency?
Hire one when GTM needs daily attention for years. Use a firm when you want the system built in your accounts and then run by your team. Onfire found 91 percent of companies with a GTM engineer have only one, which is a single point of failure.
Who coined the term GTM engineer?
Clay. Onfire says Clay coined the term in 2023, and IndustryLens says the category was popularized by Clay. Onfire reports US searches for it more than doubled in 12 months, and IndustryLens reports roughly 9,900 monthly US searches in June 2026.
Is GTM engineering only for software companies?
No. Most writing about it targets software. The same work applies to traditional businesses of 50 to 500 people that sell to other businesses, such as contractors, dealers and distributors. We have no published GTM client in those industries yet.
What is the free Operating Diagnostic?
A free call (book a time) that looks at how your team works today. It finds where Claude would move your numbers first and the process worth fixing first, and says which package fits. If it is not the right time, we say so.
